Investment Paths

Three paths for the Personal Digital Estate, evaluated on cost, time, output, and strategic value. Choose based on where you are today and where you want to be in 12 months.

Evaluation CriteriaWhat it measures
Monthly costHard euros out of pocket
Setup timeHours to get everything running
Maintenance burdenHours/month on ops and upkeep
Learning valueSkills gained that compound (employability, portfolio)
Output velocityHow fast you ship articles, projects, Djuly’s business
Time-to-valueHow quickly the architecture starts paying back
Provider independenceHow locked-in you are
ScalabilityCan it grow to new projects without rework?

“I build everything, I learn everything, I own everything”

Philosophy: Maximize learning and ownership. Every euro saved is a skill earned. Open-source everything. Accept that shipping is slower because building the machine IS the work.

Evaluation CriteriaScoreNotes
Monthly cost⭐⭐⭐⭐⭐~€0.50/day — hard to beat
Setup time⭐⭐20-30h to configure everything (VPS, rclone, Hermes, Cloudflare Tunnel, SSH, etc.)
Maintenance burden⭐⭐⭐~2-4h/month (VPS updates, rclone token refresh, Hermes updates, troubleshooting)
Learning value⭐⭐⭐⭐⭐Deep hands-on: Linux admin, networking, cloud architecture, AI agent ops
Output velocity⭐⭐Slower to ship — free models are less capable, more manual work, more debugging
Time-to-value⭐⭐Weeks before everything is running smoothly
Provider independence⭐⭐⭐⭐⭐Maximum — everything is portable, open-source
Scalability⭐⭐⭐⭐Good — same stack works for new projects, but scaling = more DIY

Best for: Someone who values the journey as much as the destination. The building IS the learning. You emerge from this with deep infrastructure skills that most developers don’t have.

Opportunity cost: Those 20-30 setup hours + 2-4h/month maintenance could instead be: 4-6 blog articles, significant progress on Djuly’s project, or a DDD context proposal for your Decathlon team.

“I pay for speed. Every euro buys me hours. I ship, I don’t tinker.”

Philosophy: Time is the bottleneck, not money. Pay for managed services and premium tools that eliminate ops work. Maximize output per hour. The learning comes from SHIPPING, not from configuring servers.

Evaluation CriteriaScoreNotes
Monthly cost⭐⭐⭐~€2/day — the price of a daily coffee
Setup time⭐⭐⭐⭐5-10h — managed services, one-click deploys, guided setup
Maintenance burden⭐⭐⭐⭐⭐~30min/month — auto-updates, managed hosting, no server patching
Learning value⭐⭐⭐Less infra learning, but more product/output learning (writing, shipping, marketing)
Output velocity⭐⭐⭐⭐⭐Premium AI = better drafts, faster reasoning. Managed infra = zero ops friction
Time-to-value⭐⭐⭐⭐⭐Days, not weeks — everything works out of the box
Provider independence⭐⭐⭐More dependencies (managed PaaS, Obsidian Sync) but all replaceable
Scalability⭐⭐⭐⭐⭐Excellent — add new projects without touching infrastructure

Best for: Someone who wants RESULTS fast. Djuly’s dietician site in 2 weekends, not 2 months. 4 blog articles shipped while Path 1 is still debugging rclone. A DDD proposal at work with polished AI-generated diagrams.

The math: Extra cost vs Path 1: ~€35/month. If that saves 5h/month of ops → you’re buying hours at €7/hour. Your work rate is €30/hour. That’s a 4:1 return.

Opportunity unlocked: With premium AI always-on, Hermes becomes dramatically more capable. Better article drafts, deeper research for Djuly, more sophisticated DDD context analysis. The quality gap between free and premium models is real for complex reasoning tasks.

“Lean infrastructure, premium brain. I build the machine, but I fuel it with the best AI.”

Philosophy: Hybrid. Keep the DIY infrastructure (VPS, rclone, Cloudflare — it’s a one-time setup that builds skills). But invest in premium AI and productivity tools where the per-hour ROI is highest. The infra is the skeleton; the AI is the muscle.

ComponentChoiceCost/month
Agent HostHostinger VPS KVM2 (self-managed — one-time setup)€7.99
LLMOpenRouter with a monthly budget for premium models (Claude, GPT-4)~€10-15
Knowledge SSOTGoogle Drive (existing subscription)~€3
Drive Bridgerclone (self-configured — one-time setup)€0
WebsitesCloudflare Pages (free)€0
DNS/CDN/TunnelCloudflare (free)€0
AuthCloudflare Access email OTP (free)€0
CredentialsBitwarden Premium (TOTP consolidation — €10/year)~€1
2FABitwarden TOTP (replace Google Auth + migrate off Ping ID)included
Mobile .mdMarkor (free) + Hermes via Telegram for quick capture€0
DomainsPlanetHoster~€1
Architecture WikiAstro + Starlight on Cloudflare Pages€0
BackupPrivate GitHub repo with encrypted Hermes archives + External HD weekly copy€0
TOTAL~€25-35/mo

Scores:

Evaluation CriteriaScoreNotes
Monthly cost⭐⭐⭐⭐~€1/day — still very lean
Setup time⭐⭐⭐15-20h — same DIY infra, but less time debugging free model limitations
Maintenance burden⭐⭐⭐~2h/month — same as Path 1, but fewer AI-related workarounds
Learning value⭐⭐⭐⭐⭐Full infra learning + high-quality AI interactions that teach you more
Output velocity⭐⭐⭐⭐Premium AI when it matters: complex research, article drafting, DDD analysis
Time-to-value⭐⭐⭐~2 weeks for infra, then premium AI accelerates everything after
Provider independence⭐⭐⭐⭐⭐Maximum — OpenRouter swaps models, DIY infra, no managed lock-in
Scalability⭐⭐⭐⭐Good — invest more in OpenRouter credits as projects grow

Best for: Someone who enjoys building the infrastructure (it’s a learning investment) but doesn’t want to be handicapped by weak AI on the tasks that matter most. You build the race car yourself, but you put premium fuel in it.

The insight: The €10-15 extra over Path 1 goes entirely to AI quality. This is where ROI is highest because:

  • Free models produce mediocre article drafts → you spend 2h rewriting
  • Premium models produce good drafts → you spend 30min polishing
  • That’s 1.5h saved per article × 2 articles/month = 3h/month saved for €10-15
  • Cost per hour saved: ~€4-5/hour. Still a 6:1 return vs your work rate.

Your 10 discretionary hours/week are the real budget. Here’s what each path does with them:

🔧 Builder: 4-6h/week on infrastructure + 4-6h/week on output → ~50% productive

  • Year 1 output: Deep infra skills, 6-10 articles, Djuly site started, DDD proposal drafted
  • Learning portfolio: VPS admin, rclone, networking, Cloudflare, Hermes internals

⚡ Operator: 1h/week on infrastructure + 9h/week on output → ~90% productive

  • Year 1 output: 15-20 articles, Djuly site live + marketing, DDD proposal implemented, newsletter audience
  • Learning portfolio: Product thinking, content strategy, AI-assisted workflows, marketing

🎯 Strategist: 3h/week on infrastructure + 7h/week on output → ~70% productive

  • Year 1 output: Deep infra skills, 10-15 articles, Djuly site live, DDD proposal delivered
  • Learning portfolio: Full-stack infra + premium AI workflows + product shipping

In 12 months, which version of me is more valuable — to my family, my career, and my projects?

  • The one who can configure any VPS from scratch? (🔧 Builder)
  • The one who shipped 20 articles, launched Djuly’s business, and changed how his team works? (⚡ Operator)
  • The one who can do both — build the machine AND run it at full speed? (🎯 Strategist)

There’s no wrong answer. But the economic truth is: the difference between paths is €10-50/month. The difference in output is 2x-3x. At €30/hour, even saving 2 hours/month makes the premium investment net positive.
